What you might be noticing
- Brake pedal suddenly much harder to press
- Noticeably reduced braking assistance
- Worse at low speed shortly after a cold start
- Noise or vibration from the pump before it fails completely
- Brake warning lamp or a check brake system message
How we diagnose it
- Establish which fault you have first — Hard pedal points at power assist. A pedal that sinks points at hydraulics, and that is treated as urgent until proven otherwise.
- Measure vacuum at the booster — Whether the booster is being supplied at all, before anything is condemned.
- Test the pump output, power and ground — An electric pump that is not running may be failed, or may not be being told to run.
- Check hoses and check valves — A perished hose or a failed check valve produces the same symptom as a failed pump for a fraction of the cost.
- Test the hydraulic system separately — Assist and hydraulics are two systems. Confirming one is healthy does not confirm the other.
You press the brake and it feels like standing on a brick. The truck stops, but you are working for it. That change is alarming precisely because it is sudden, and the first useful thing is knowing what category of problem it is.
Hard pedal and sinking pedal are different emergencies
A hard pedal means the power assist has stopped helping. Your foot is now doing the whole job. The hydraulic system — the part that actually applies the brakes — is generally still intact.
A pedal that slowly sinks toward the floor under steady pressure means something is giving way hydraulically: a leak, or a master cylinder passing internally. That is the more dangerous of the two and should be treated as do-not-drive until it has been looked at.
If you take one thing from this page, take that distinction. It is the difference between a repair booked for tomorrow and a truck that should not be moved.
What the vacuum pump is doing there
The brake booster multiplies your foot pressure using vacuum. A naturally aspirated engine makes plenty at idle. A turbocharged one under boost does not always, so these trucks use an electric vacuum pump to supplement it — most importantly at low speed shortly after a cold start, and when the engine is working.
NHTSA investigated failures of that pump on 2011–2012 F-150 with the 3.5L GTDI causing increased brake pedal effort, and documented evidence Ford identified of water entry, internal corrosion of the pump and bearing damage leading to eventual loss of function.
What Ford did later
Ford subsequently issued a customer satisfaction program, 24N15, covering certain vehicles whose electric vacuum pump could stop functioning due to broken internal pump wiring. Reported symptoms included a brake warning lamp, a check brake system message, an audible warning, a hard pedal and a perceived reduction in brake response, with pump replacement provided for qualifying vehicles.
We have deliberately not asserted which vehicles that program covers. Confirming a specific truck against a specific program is a VIN check at a dealer, and guessing at it on a page about brakes would be the wrong place to be approximate.
Why it is worth testing rather than replacing
A perished hose or a failed check valve produces the same hard pedal as a failed pump, at a small fraction of the cost. So does a pump that is fine but not receiving power. Measuring vacuum at the booster, then testing pump output, supply and ground, sorts those out in an order that does not involve buying parts to find out.
